Growth roadmap

7 moves, in order

  1. Pre launch / Validation
    Seo fake landing page

Built a single-page site on a pre-aged domain with one high-volume/low-difficulty keyword ('cold call automation') as the H1, a fake ElevenLabs AI demo, and a Calendly link. Submitted immediately to Google Search Console to get indexed within 24 hours.

Inbound demo bookings from organic search, including a $1B+ revenue company
  2. Pre launch / First Revenue
    Sales calls with deposit framework

Ran demo calls with inbound leads and offered a $500 one-time, 100% refundable deposit to secure a launch spot — avoiding the ask to pay for a non-existent product while still capturing real financial commitment.

First $500 Stripe payment collected before any code written (February 2024)
  3. Launch
    SEO — organic

Launched the real Setter AI website targeting the same validated keyword. Achieved page one Google ranking within one week of launch, eventually reaching #1 worldwide for the target keyword.

Ranked #1 worldwide for target keyword; primary inbound acquisition channel established
  4. Growth
    SEO — free tools

Built free, searchable tools (e.g., free sales script generator) to capture top-of-funnel organic traffic from buyers searching for related utilities.

Additional organic signups; contributed to ~2,000 total business signups
  5. Growth
    Seo comparison articles

Published long-form blog posts comparing Setter AI against large established tools (e.g., 'HubSpot alternatives') to capture high-intent buyers already evaluating solutions.

Contributed to inbound pipeline alongside free tools SEO
  6. Growth
    Youtube long form

Produced long-format YouTube videos about the product and use cases. Used Answer the Public for video topic ideas. Channel grew to 600 subscribers. Founders noted most closed customers had watched at least one YouTube video before booking a call.

Majority of closed customers attributed to YouTube; 600 YouTube subscribers
  7. Scaling / Retention
    High ticket pricing strategy

Deliberately shifted focus to higher-paying customers ($500–$5,000/month) after observing lower churn at that tier. Reduced overall paying customer count but increased revenue quality.

38 paying customers at $10K MRR; 90%+ gross margins; lower churn

Before writing a single line of code, Joseph set up a minimal landing page on a pre-existing, already-indexed domain. The page had one H1 keyword ("cold call automation") sourced from Ahrefs — high search volume, low difficulty — plus AI-generated demo audio from ElevenLabs faking the product, and a Calendly link as the sole CTA. The page was immediately submitted to Google Search Console for fast indexing (within 24 hours). Organic search traffic landed prospects directly on the demo, which drove demo call bookings. On those calls, Joseph used the "deposit framework": rather than asking people to pay for a non-existent product, he offered a $500 one-time, 100% refundable deposit that secured the buyer a spot in the first product launch. This created urgency and real financial commitment. The first $500 Stripe payment arrived in February 2024, before any code was written. A company with over $1B in revenue also booked a call, which confirmed the opportunity was real and underserved. Once the actual Setter AI website launched, it ranked on page one within a week and eventually reached #1 worldwide for the target keyword — converting ongoing organic traffic into paying customers at price points ranging from $50/month up to $5,000/month.

Unfair advantage

Joseph had an existing domain from a prior business, already indexed by Google, which allowed the fake landing page to rank within 24 hours — a replication blocker for first-time founders with no prior web presence. Both founders also had prior software/freelance experience enabling rapid technical execution once validation was confirmed.

Scaling channel

SEO (programmatic + content) combined with YouTube long-form video

What didn't work

Paid ads were tried but reduced margins from 90%+ down to ~80%; not identified as a meaningful growth driver. Hired freelancers for some work, which also added cost without being highlighted as effective. Applied to YC five times, received one interview, never accepted.
